TL;DR

The landed cost we’ve spent this whole series calculating is the input to a business decision, not the decision itself. Whether an import makes sense depends on who you are and how much margin you need:

  • A private importer buying one car pays the full fixed-cost stack and needs the car to simply be worth it to them — no margin requirement, but zero cost-sharing.
  • A fleet buyer can amortize some overhead across vehicles and cares about total cost of ownership, not just landed cost.
  • A dealer needs a spread between landed cost and retail price that covers their margin, warranty, and after-sales — and that spread is the real make-or-break number.

The uncomfortable truth that separates the three: a car that’s a bargain for a private buyer can be a loss for a dealer, because the dealer’s margin requirement is a cost the other two don’t have.

The difference isn’t the car — it’s the economics each buyer imposes on top of the landed cost.

The dealer’s margin math (the one that decides)

For a dealer, the import only works if:

Landed cost + dealer margin + warranty/after-sales ≤ retail price the market will pay

Take the BYD Seal landing at $44,413 in Germany. If a comparable European EV retails around $45,000, the dealer has almost no room — a few hundred dollars of margin before warranty and after-sales wipe it out. That’s why the EU’s countervailing duty matters so much: it eats exactly the margin a dealer needs.

Now take the same Seal landing in the UAE at $31,671. A dealer there has $13,000 of headroom before hitting the same retail price — a viable business. The tariff doesn’t just change the buyer’s price; it decides whether a dealer can operate at all.

The fleet buyer’s different lens

Fleet buyers don’t think in “margin” — they think in total cost of ownership (TCO): landed cost plus energy, maintenance, insurance, and residual value over the fleet life. For them:

  • The landed cost is the acquisition line of a TCO spreadsheet, not the whole story.
  • A car with a higher landed cost but a strong residual value and low running costs can still win.
  • Volume lets them amortize freight and share certification/registration overhead across units.

Fleet buyers are also the most sensitive to the RHD/LHD and charging-standard gates we covered — a fleet decision is dead on arrival if the model isn’t available in the right configuration or can’t charge on the local network.

The private importer’s simple question

A private importer has no margin to defend — the only question is whether the landed cost is worth it to them. That makes the math simpler, but the risk higher: they absorb the full fixed-cost stack on a single car, and they bear the homologation and adaptation surprises alone. For a private buyer, the honest advice is usually: buy the export version that’s already homologated for your market, rather than importing a China-market car yourself and discovering the compliance cost later.

Frequently asked questions

Which buyer type is a Chinese EV import best for? It depends entirely on the market. In low-tariff markets (UAE, Australia), the landed cost leaves room for dealer margin. In the EU, the countervailing duty often compresses the dealer’s spread to near zero — making fleet or private use more viable than resale.

Why can a bargain car be a bad dealer import? Because a dealer needs a spread between landed cost and retail price to cover margin, warranty, and after-sales. A car that’s cheap to own isn’t necessarily cheap to resell profitably.

Does fleet volume change the landed cost? Some fixed costs (freight, clearance overhead) amortize across units, but certification and registration are largely per-vehicle. Volume helps, but it doesn’t eliminate the fixed stack.
